    Sell the company to some megacorp to be part of their omni-channel.         Rather than competing directly with steam, they should find some niche steam doesn't fulfil software side. Maybe try to cut a deal with gaben and serve as a hub for digital game trade ins on steam or other online marketplaces or enable users to trade games with each other, sort of like a vidya action house where the currency is other games.

      Anyway, what I would do is:
      - remove the toy shit. Keep some merch though.
      - partner with a manufacturer for peripherals. Gamestop PS, Xbox and Nintendo controllers. Headsets, keyboards and mice, etc. Offer deals to platinum members in terms of extended warranty and discounts.
      - concentrate more on better deals for used games. Don't make them like 3 - 5$ cheaper. They give next to nothing for said games. So why not offer much better prices on used to drive up demand?
      - become a physical distributor for games sold only online. Much like limited run. Compete in that field, can be profitable.
      - start doing better on used consoles and console repairs. Put more emphasis on retro gaming.
      - host tournaments

    Go with the game rental service that they were initially planning to do but didn't because they didn't want to spend money updating their computers.

    Put a few arcades/pinball machines in. We have a few game stores where I live that have that and there are always people hanging out at the store and they usually leave with something after putting 10 bucks worth of quarters into the machines.

      Utilize the idol worship aspect to market figurines and shit
      Buy out abandoned churches and run tournaments and/or streams out of the chapel area, rent out the side rooms to be used like japanese school club rooms
      Turn gamestop into the vidya equivalent of that bass pro shop pyramid

    Gamestop being fricked is an external issue, not an internal one.
    Anything that'd actually "Solve" the issue would be changing the company in a way that would so fundamentally cause gamestop to no longer even resemble a gamestop.
    In short
    I sneak into the warehouses and try to smuggle out more shit before they destroy it for tax breaks and declare insolvency.

    Sell it. Sell it now. Liquidate all stock and get out as fast as you can. This is not going to end well for them.

    If you insist on pulling a Blockbuster and try to stay in business, then your best option is probably to become an online key reseller. As in, became G2A, except actually record data from the people selling to avoid the credit card scams. You could use your physical business to keep your online portion afloat while it's picking up. I'd suspect that the familiar name, along with developers/publishers not rejecting them if they don't allow credit card theft, would make them a reasonable niche online. Hell, you could go into a Gamestop and check what keys they have available right in the store, perhaps even putting the game right on your account. Wouldn't that be popular with the casual customer?

    Host official gaming tournaments with good prizes
    Get picky with what merch is sold in stores (the series must originate from video games, no anime or super hero merch).
    No one cares about the subscription thing, stop telling customers to sign up for it and punishing employees for not meeting quotas.
    Have an arcade cabinet or two set-up in the store.
    Sell more older video games, and incentivize pre-orders with exclusive bundles.

      Oh, oh yeah, and most importantly of all: Demos. Put up demo booths for modern consoles in stores. I loved going into Gamestop to play demos for PS2 games I never heard of before. It made me want to actually buy the game. There is usually a Nintendo demo booth set-up (at least where I live), but man I'd love an Xbox or PS5 one set-up to at least test out the consoles and games.
