The longevity of Diablo-like games revolves around the loot, and the value that loot has. Value of loot is dictated by its worth in trade. Without trade, the loot has no value, thus the game has no value once you complete the campaign. No amount of "endgame" skill trees or other chore systems or new season mechanics will change the fact that none of it holds any value because the core of the game holds no value.

Eh the game is fun. The gameplay is good, it's just that the build options are kinda terrible and the discrepancy between top tier builds and other builds that are supported but just don't output the numbers is insane. They need to fix itemization first and foremost.
It's too late to make the game into the Souls-like they originally intended it to be, Diablo really needs updated gameplay to bring it into the modern age.

get rid of mandatory seasonal quests every time you start a new character, it's annoying as frick having to do dumb season quests with each character you start just to unlock seasonal abilities.
it's fine for dumb normies and people who don't know any better and just want a serviceable game to frick around in for a couple days. to truly understand why it sucks you need to play actual good games in the genre to see what they do right. in short: trade economy, actual build diversity (not developer dictated, or "supported" as someone earlier in the thread put it, builds), complex itemization and skill systems and interactions that allow smart players to "break" them, deep endgame, and interesting new "seasons" or "leagues" or whatever you want to call them that continue to add onto the base game in interesting ways. Diablo 4 has no trade, shallow itemization, and all the builds are only what the devs allow you to play via strict nofun "legendary" item balancing and a rigid class-exclusive skill system, and from what I understand their seasons have been pretty bland so far as well.

Back in D2 you made builds based on what skills you used since most items and especially sets just gave a swathe of bonuses in any and every area. Nowadays you make a build based on specific item interactions with said skills. What you consider "actual build diversity" is nothing more than the versatility of making a build based regardless of what the items provide you and that's still always available, it's just no longer optimal, if it ever was.
D2 isn't known for its build diversity, but it does have infinitely better itemization than any subsequent diablo game. in terms of build diversity i'm more talking about something like path of exile.

overhaul the itemization and add a trade economy (but not an instant-buyout auction house ruled by bots)
