Xavier School custom character RPG sounds super fun, would be cool to have a million branching mentor/mission/villain/plot options based on your powerset, appearance, and how you level your stats.

Every cool power is already taken by an established mutant. Who wants to make a character who is ultimately just going to be Dollar Store Sunfire, instead of just playing as Sunfire?
It's a good idea for an original IP, but not for an established property like this. People want to play as the X-Men in an X-Men game.
But they are characters, not blank sheets for self inserting. There's only so much a video game can do, and making up unique player-made interactions with computer characters is not one of them. The concept is simply too limited for the setting, which is why the game doing exactly that was shelved.
Then pick one junior character from each power archetype as starting options, play through stories that are mostly specific to them but intertwine with the other plots

I had an idea to do X-Men as a multiplayer squad vs. squad game. Danger Room training sessions where each player can pick a different X-Man, each of whom has a unique powerset. Different game modes like capture the flag, tag etc.
this is the correct response. a large AoA game, followed by an Uncanny X-Force game. if i was head of storyboard for it i'd make sure the hypocrisy of cyclops and wolverine keeping beast out of the loop while having dark beast on an x-force operation is forefront and presented in the most ironic of terms considering dark beast came close to "winning the game" at the end of AoA but was foiled by quicksilver
nightcrawler works for any kind of stealth game, AOA and UXF would have be nothing but options for different scenes and levels, and deadpool plays a prominent role in UXF
x-men legends is conceptually pretty close to the ideal x-men game. You put together teams to go on missions and you can customize them for your playstyle. You could probably make it less diablo-y and/or add more combat variety but the core beyond that is pretty great. Create some good scenarios with a good artstyle and you're good to go

Follow the plot structure of every comic arc from the beginning as well as all tie-ins and spinoffs now what you do is you press the jump button and they jump in the air and give their speech which has to slow motion and freeze frame to have enough time to deliver the whole message and and then that is when they remain in their pose with a logo that appears and names the whole team and each of the characters or if it is a fight scene then the descent of the jump is of course connecting to an enemy as a punch or kick so you're just jumping through all the stories and when you're not jumping you're delivering lengthy dialogue just at face off standstill just lecturing your opponent and then you accidentally hit jump and the opponent doesn't really call you out on it he knows you're launching an attack and you just do this for like hundreds of issues it's like a jump based visual novel but in fully modeled 3D accurately modeling every single panel except for when they are off model and inconsistent from one panel to another which is everyone that's why you have a bonus model viewing gallery where you get to see all the visual discrepancies over the course of the entire run like here's Wolverine when he's supposed to be 5'3 now if we had an accurate model and then scaled everything to that here's what it would look like that's not an error that's what this artist drew good for you you're really enthusiastic about calf muscles for some reason and we had to squish Cyclops down because he's the same height in this scene I don't know just enjoy the presentation so then you get to the AoA/Onslaught era and you just have to forget about consistency and enjoy the story that's all you have to do you ever really look at Onslaught just look at that what's going on.

Barring that, honestly, an RPG like Seiken Densetsu 3 would be cool. Pick 3 characters from a cast of like 12 of the A-listers, have one serve as the main protagonist with the others as side characters, the remainder are npcs or don't show up, and just do some cool global conspiracy story with some of the higher tier ones like Rogue or Storm doing space shit at times, and you have a great setup for a fun story. Maybe beating the game with all characters gives you a "true" route where you have to take out Onslaught or some shit.
